When to Replace Sofa Cushions vs Reupholster
Replacing cushions and reupholstering a sofa are two different repairs for two different problems. The first saves a sofa with a failing interior and an intact exterior. The second saves a sofa with a failing exterior and an intact interior. Picking the wrong one wastes money. Done right, either repair extends sofa life by 5 to 10 years at a fraction of replacement cost.
This guide covers when each repair makes sense, the cost breakdown, and the clear rule for choosing between them.
The Decision Tree
- Cushions flat, cover clean = replace cushions
- Cushions fine, cover worn or stained = reupholster
- Cushions flat AND cover worn = both (consider replacement cost)
- Frame broken = replace the sofa
When to Replace Cushions
Signs:
- Cushions feel flat to the frame, no bounce
- Fluffing no longer restores shape
- Cushion sags visibly compared to when new
- Fill feels broken down inside (lumpy, clumped)
- Cushion cover is still intact and clean
For cushion care and refills first, see our fluff flat cushions guide and cloud couch slouch fix guide.
When to Reupholster
Signs:
- Fabric is torn, stained beyond cleaning, or severely faded
- Frame is still solid (pass the faulty sofa frame check)
- Cushions are still comfortable
- You like the sofa's shape and design
Reupholstery updates the look and feel without replacing the sofa. For fabric selection on reupholstery, see our linen sofas guide and leather sofas guide.
When to Do Both
A full refresh (new cushions plus reupholstery) makes sense when:
- The sofa has sentimental or design value
- The frame is high quality and still solid
- Both the interior and exterior have aged
- Replacement cost exceeds the full refresh cost
A full refresh usually runs 60 to 80 percent of new sofa cost, so the math only works for high-value frames.
Cost Breakdown
- Single cushion core replacement: $60 to $150
- Full set of cushion cores: $300 to $800
- Reupholstery (labor): $500 to $1,500
- Reupholstery (fabric): $300 to $1,200
- Full refresh (cushions plus reupholstery): $1,200 to $3,500
Compare to new sofa cost. If the refresh is 70 percent or less of a new comparable sofa, it usually makes financial sense. For sofa pricing context, see our why cloud couches cost so much guide.
DIY vs Professional
- DIY cushion replacement: beginner-friendly; 1 to 2 hours per cushion
- DIY reupholstery: advanced; 10 to 30 hours plus tools; often looks amateur
- Professional cushion replacement: $100 to $200 labor per cushion
- Professional reupholstery: the right choice for most buyers
When to Replace the Whole Sofa
- Frame is cracked or failing
- Total refresh cost exceeds 70 percent of new sofa cost
- Sofa is a low-quality particleboard build not worth rebuilding
- You have outgrown the configuration
- Style is severely dated and you want a new look
